Coding agents made shipping cheap. Production made the truth visible. Quietly, the bottleneck in how software gets built moved somewhere new. This is where we think it went, and why we built Cleo around it.

01 / The ground shifted

For fifty years, two slow things shaped every roadmap.

Writing the code, and guessing what to write. Both were scarce, so teams planned around the scarcity: quarters, sprints, a roadmap argued out in a room. Coding agents made the first one cheap. Product usage, agent traces, and production telemetry made the second one observable. The assumptions under the quarterly plan stopped being true, and almost no one re-planned.

02 / The move

The bottleneck moved. Twice.

First it moved off throughput. When an agent ships a change in minutes, raw speed stops being the thing in short supply.

Then it moved again, off prioritization in the abstract and onto something harder: judgment grounded in production reality, and proof that a change actually moved a number. The scarce skill now is knowing which improvement is worth shipping next, handing it to an agent with the right context, and proving it after.

The hard part is knowing what to build, and proving it worked.

03 / Cadence

Cycles were a workaround for slowness. The slowness is gone.

When code ships continuously and signal arrives continuously, planning in cycles is a mismatch. You should not have to wait until Monday to notice a launch is dragging retention. You capture every signal as it lands, weigh it by who it affects and what is at stake, and make the call on a tight rhythm.

04 / The role

This is a new job. We gave it a name.

It is not a product manager. It is not an observability dashboard. It is not a coding agent. It is the layer that runs the whole loop: listen to production, turn signal into a sourced bet, hand the agent a grounded context bundle, and prove the metric moved. We call it the AI product engineer.

05 / Compounding

The teams that close the loop compound. The rest drift.

Every shipped improvement that is measured teaches the next bet. Every unmeasured ship is a coin flip you forget you made. As more of the codebase is written by agents, that gap widens fast. The product that closes the loop gets sharper every week. The one that does not drifts, politely, toward irrelevance.

So we built Cleo.

Cleo is that layer, working. It turns customer signal, product usage, and agent traces into shipped improvement bets, ships them through your coding agents, and proves what actually moved. End to end, on repeat.
